You don't need a CPA. You need five pulls from QuickBooks that answer whether your beliefs still match reality.
- P&L by month — revenue, COGS, gross profit, overhead nut. Is margin stated or verified?
- Invoices + payments — sold vs collected vs AR. CRM optimism dies here.
- Job-level gross profit — if job costing exists; if not, start tracking crew-days on the next 20 jobs.
- GPPCD by product line — gross profit ÷ crew-days. Rank lines; don't rank tickets.
- Rep-attributed revenue — tie sales to issued leads when possible; NSLI exposes the floor.
The gap report is belief column, reality column, sorted by delta. QuickBooks is the reality column. Your bench's answers are the belief column.
